Intranet Personalization Without the Chaos

Internal communicators sit in an impossible spot…

Leadership wants a “personalized experience,” an Intranet that feels like an integral part of the enterprise.

Department heads want the freedom to own their piece of the digital world. And Digital Workplace leaders sit in a position ensuring it doesn’t turn into a dumpster fire.

Personalization doesn’t have to equal chaos. But getting it right takes strategy, not a few feature flags and switches.

The Personalization Paradox

Everyone loves the idea of personalization, until it’s time to deal with what it actually creates.

  • HR wants spotlights.

  • Operations wants alerts.

  • Safety and Compliance want to remind you what you should be doing and not be doing.

  • Finance wants dashboards on the homepage… they’re very custom.

  • IT wants system statuses front and center, along with an AI Assistant to ensure ticket deflection.

  • And every VP with a passion project wants homepage real estate in neon to showcase how much of an impact they are making to the organization…

  •

Over time, when left unchecked, you end up with the Franken-Intranet. A place of duplicate content, conflicting messages, broken links, orphaned pages, and a homepage that looks like a yard sale run by 30 different people who don’t talk to each other.

The federated model works, but only when it’s governed well.

The Three Pitfalls of Personalization Gone Awry

1. The Silo Spiral

  • Departments build their own “mini intranets” without informing corporate.

  • Marketing is organized by campaign.

  • Operations are organized by geography.

  • HR organizes by policy.

  • Sales… well, Sales does whatever Sales wants because we make the revenue.

  •

Everyone invents their own taxonomy, navigation, and naming. “Resources,” “Tools,” and “Quick Links” all mean different things depending on where you are.

The experience becomes fractured and inconsistent.

2. The Vanity Project Plague

It’s cliché, but when everything is “important,” nothing is. Worse, your employees learn to tune it out entirely.

  • Every leader wants a banner.
  • Every initiative wants a tile.
  • Every department wants visibility.
  • Your homepage ends up with 40+ blocks sailing down the margin, and enough scroll depth to qualify as a cardio workout.

3. The “Set It and Forget It” Syndrome

Initial intranet launch is fantastic, personalization is strong… and then it sits untouched

  • Links decay.
  • Content ages.
  • Pages go stale.

Six months later, the Ugly Christmas Sweater contest of 2023 still sits on the homepage as a call-to-action (you laugh, we’ve seen this happen).

The Three-Part Fix: Governance + Strategy + Quick Wins

Part 1: Governance that Governs

Governance is a tricky topic. It’s stale and boring, and no one likes to discuss it. But here’s the rub: if governance is simple, actionable, and built into your program strategy rhythm, it works.

Answer the core questions:

    • Who can publish what, where, and when?

    • What content requires approval,  and what doesn’t?

    • What real estate on the homepage is guarded with our lives, what is personalized to ensure a mix of strategic alignment to personal touches.

    • How often does content get reviewed, refreshed, or archived?

    • Who owns what, and who’s accountable when something breaks?

Set tiered approvals:

    •  Corporate announcements → Executive review

    •  Department updates → Manager review

    •  Local content → Owner discretion

    • And build content lifecycle rules — quarterly reviews, annual archives, ruthless deletion.

Quick Win: Create a one-page governance charter with three sections: Roles, Standards, and Review Cadence. Start there.

Part 2: Perfect Personalization (with Rules)

Real personalization isn’t about showing everyone something different. It’s about showing them what actually matters to them in the moment. Build rules around real employee personas — role, location, function, needs; not executive assumptions.

Simple Example: Homepage Layout:

    • Universal: Company news, critical alerts, org-wide policies

    • Departmental: Team-specific updates and resources

    • Role-based: Tools, workflows, job-specific content

    • Personal: User-chosen widgets, pinned links, and preferences

Quick Win: Audit your homepage. Anything not clicked in 90 days goes into archive or deletion. No negotiations.

Part 3: Federated Ownership with Central Oversight

Give departments ownership,  but give them a structure to succeed within. That means:

    • Templates that maintain brand consistency across their pages/sites

    • Training on content quality, accessibility, and internal SEO

    • Training on content strategy, naming conventions, and archiving policies

    • Clear expectations around frequency and accountability

Then add “content health checks” as a recurring step. Use analytics to surface what’s stale, what’s working, and what needs to go.

Quick Win: Appoint a content champion in every department. Someone who owns standards, coordinates updates, and acts as your governance ally.

The Secret Sauce

Personalization works when employees feel it’s built for them; not for leadership.

    • Let them pin what they use daily.

    • Let them mute what they don’t need.

    • Let them decide how they consume updates — mobile, email digest, or homepage.

Governance doesn’t reduce choice. It curates it.

The Bottom Line

Personalization isn’t about volume. It’s about Utility. When you build personalization on a foundation of governance, strategy, and employee-led use cases, you get:

    • Higher engagement

    • Faster discovery

    • Reduced friction

    • Less chaos

    • And an intranet people actually use because it actually works

Get this wrong, and you’re rearranging deck chairs on the Titanic while your employees spin up shadow systems in Slack or Teams.
